Leslie speed change rates

I have a Leslie 122 with my C3 (love it!). I would really like to get the 
speed changes to occur more gradually on the Leslie top rotor. Right now 
(neglecting the infamous relay delay in the 122) the top rotor goes from 
slow to fast, and vice-versa, very quickly. I've tried loosening the 
idler pulley spring as well as reducing the shaft pressure of the low 
speed motor against the tire on the larger motor, but to no avail. 

A more gradual speed change would be a lot more expressive, I think, and
I'd like to get there. Suggestions?
